Julian Banhidi

Julian Banhidi is the founder and principal consultant of MAS Solutions. He works with organisations running complex programs when delivery has stalled, governance has broken down, or the actual state of a program has diverged from what is being reported. The work ranges from independent program assessment through to full recovery and delivery leadership — embedded directly within the client organisation, accountable throughout.

His background spans program recovery, PMO and governance design, operating model redesign, enterprise platform delivery, regulatory compliance and organisational change — across government, infrastructure, financial services and asset-intensive environments. Every engagement is delivered personally. The person scoping the work is the person doing it.

Julian brings structured delivery frameworks — including PROSCI, ADKAR, McKinsey 7S, Prince2 and ISO55000 — as starting points, not scripts. The approach is shaped around what the organisation actually needs, what it can absorb, and what will produce lasting outcomes rather than surface compliance.

Key Projects

  • Inherited a stalled $50M statewide asset management transformation at NSW Health Infrastructure. Paused the program, identified the structural problem, redesigned the delivery model and drove it to completion — IBM Tririga implemented across 30 health entities, 1.5M assets migrated, 90% adoption across 15,000 staff.

  • Stepped into a Program Manager and acting Program Director role on a $150M workplace consolidation at DFSI — 3,500 staff relocated across 25 floors from 10 Sydney locations, all streams delivered within program constraints.

  • Took over Portfolio Change Director responsibilities on an $80M AML/CTF regulatory program at Westpac mid-flight — expanded the team, coordinated implementation across 54 business units and met fixed AUSTRAC compliance deadlines.

  • Led three concurrent reform programs at NSW Health Ministry — fleet management transition delivering $15M in annual savings, PROcure procurement system rollout across 21 agencies, and IBM Tririga foundation implementation.

  • Established the first Divisional PMO at RailCorp RollingStock Division — governance built from scratch, union acceptance of attendance system change achieved, $7.6M capital funding secured.
